Pricing

Repair pricing and the 80/20 rule: price the 20 that matters.

October 2026 · a1RepairFlow

Open any repair shop's price list and you'll find hundreds of services — every model, every fault, every part grade. Then look at the sales report: a small group of repairs produces most of the revenue. Yet most shops spend equal (little) pricing effort on all of them.

price these deliberately formula-price the rest your services, sorted by 90-day revenue (illustrative)

Find your 20% first

Run one report: revenue by service for the last 90 days, sorted descending. In most phone-first shops the top of that list is screen and battery work on the last three or four generations of the two biggest brands, plus charging ports. That short list is where pricing discipline pays; everything below it mostly needs to be roughly right and easy to maintain.

Price the head deliberately

Automate the tail

The remaining 80% of the list — old models, rare faults — should be formula-priced: part cost plus standard labour plus target margin, reviewed when parts prices move, not individually agonised over. The sin isn't imperfect tail prices; it's letting tail maintenance consume the attention your head prices need.

Show the prices — everywhere, consistently

Priced-but-hidden is the worst of both worlds: you've done the work and the customer still has to call to learn the number, which means they call your competitor too. Your counter, your website and your booking flow should quote the same per-model price from one list. When a price changes in one place, it should change in all of them — that's a systems feature, not a discipline feature.

One warning: don't compete to be the cheapest on the head repairs. Someone local is always willing to lose money faster than you. Compete on price transparency and speed — published price, honest part tiers, same-day turnaround — and let the bottom-feeders keep the customers who only ever buy the lowest number.

Where the system does the lifting

a1RepairFlow keeps one price list per model and service, with part-grade tiers, and publishes it to your POS, your website price pages and your booking widget at once. The revenue-by-service report that finds your 20% is built in — most owners are surprised by what's actually in their top ten the first time they run it.
